
Understanding what drives the need for change
The Del Mar Union School District found itself at a crossroads that many educational institutions face today. Serving nearly 4,000 students across nine schools in north coastal San Diego County, the district recognized that traditional classroom environments weren't preparing students for success in an increasingly dynamic world. The challenge extended beyond simple furniture replacement—it required a fundamental reimagining of how learning spaces could support the varied ways students absorb and process information.
The district's leadership understood that creating effective learning environments required more than good intentions and a budget. They needed to understand what truly worked for both students and teachers across different grade levels, from preschool through sixth grade. The challenge was compounded by the practical reality of keeping schools operational while implementing changes, and the need to maintain momentum and excitement across the parent community throughout what would inevitably be a multi-year transformation process.
How we brought the vision to life
Rather than attempting a district-wide overhaul, Del Mar Union School District embarked on an eight-year journey of careful experimentation and iteration. Working closely with Tangram, district leadership, principals, and classroom teachers began with pilot classrooms at two schools, treating these spaces as living laboratories where they could test everything from flooring materials and whiteboard placement to classroom technology integration and flexible furniture configurations. This collaborative approach allowed real users—teachers and students—to provide feedback on what worked and what didn't.
As patterns emerged from this testing phase, the district implemented an innovative rolling modernization strategy. Instead of waiting for entire schools to receive complete renovations, they chose to modernize grade levels across all schools each summer. This approach meant that students and teachers at newer facilities didn't have to wait years for improvements, while also building excitement and capacity across school sites. The strategy was supported by funds from a voter-approved general obligation bond, and Tangram provided detailed renders that allowed teachers to visualize their transformed spaces before the school year began, ensuring smooth transitions and immediate utilization of new learning environments.
